Vertical Mill Grinding Rolls and Table Liners: Hardfacing or Replacement

Vertical roller mills are the workhorse of cement raw meal, slag and coal powder grinding, using 30 to 50 percent less energy than ball mills — the reason the cement and slag powder industries have largely switched from ball to vertical mills over the past decade. Their grinding rolls and table liners are continuous wear parts with high unit cost and heavy dismantling work, which is why plants constantly debate: hardface and reuse, or replace outright? After 40 years in mining and building materials equipment since the 1980s, the Grand Heavy team sets out how to decide.

I. Why Wear Concentrates on Roll and Table

A vertical mill works on a completely different principle from a ball mill: a ball mill relies on dropping steel balls, whereas a vertical mill uses material bed grinding — material forms a bed on the rotating table and the rolls press down on it under hydraulic pressure, crushing material through inter-particle compression and shear. Two consequences follow:

  • Far lower specific energy: Bed compression grinding is much more efficient than single-particle impact, which is the physical reason vertical mills use 30 to 50 percent less energy than ball mills;
  • Wear concentrates on roll surface and table liner: The roll working face and table liner take continuous compression and sliding abrasion from the bed. Table liners are usually made as curved segments so they can be replaced piece by piece.

Grand Heavy supplies LM series vertical mills covering 10 to 200 t/h for cement raw meal, slag and coal grinding, with the table structure optimized in cooperation with Guangdong University of Technology to improve grinding efficiency. Rolls and table liners are matched to duty, and manganese parts are water toughened per GB/T 5680 at about 1050 deg C [To be added: standard version year].

II. A Field Lesson: Hardfacing That Failed in Three Months

We handled a slag powder plant where a vertical mill roll reached its wear limit after about a year. To save cost, the plant chose offline hardfacing repair. Within three months the roll showed local spalling and crack propagation, forcing a shutdown and replacement anyway — the hardfacing money was wasted, plus an extra dismantling and downtime.

Inspection revealed two levels of problems:

  • Parent metal: The roll body remaining thickness was already near the lower limit, and pre-weld inspection was not thorough — fatigue cracks were already present inside. The hardfacing layer itself was acceptable, but it sat on a base that could no longer carry the load, so failure started from the parent metal. Hardfacing repairs the working surface, not the parent metal;
  • Operation: The mill ran an unstable material bed with elevated vibration and clear uneven wear on the roll. An unstable bed concentrates load locally, accelerating wear even on a new roll.

The fix came in two steps: replace the roll (the parent metal was beyond saving), and review the dam ring height and grinding pressure to restore bed stability. The new roll then followed a normal wear curve. Two rules came out of this: measure parent metal thickness and inspect before hardfacing, and when wear looks abnormal, check bed stability before buying parts.

III. Hardfacing versus Replacement Decision Table (Save This)

Dimension Can Be Hardfaced Must Be Replaced Note
Parent metal thicknessStill above safe minimumAt or below minimumParent metal is the load path and cannot be repaired
Inspection resultNo through cracks, no major slag inclusionsThrough or propagating cracksA damaged base fails from the crack despite new weld
Wear patternEven wearSevere uneven wear or deep pitsUneven wear points to bed or pressure issues — investigate first
Running conditionStable vibration and currentHigh vibration, unstable bedNew parts wear fast if operation is not corrected
Cost mathTotal repair cost clearly lower and life adequateRepaired life too short, total cost higherUse the true-cost formula, not unit price
Downtime windowEnough time for offline hardfacingCannot afford a second dismantlingVertical mill work is heavy; rework is expensive
Table linerSegments can be replaced individuallyEvaluate per segment, no need for full tableSegmented design lowers replacement cost

True-cost formula: real cost equals repair or purchase price times number of changes, plus downtime loss, plus labor and lifting. Vertical mill dismantling is far heavier than for jaw plates or hammer heads, so downtime carries a large weight — a cheaper hardfacing job that has to be redone once usually gives back the saving. Actual life and cost figures should come from your own logs. [To be added: vertical mill roll hardfacing versus replacement comparison]

IV. Insider Gotchas

  • Assuming hardfacing is always cheaper: It has a low unit price, but on a base already at its limit the money goes onto a structure that cannot carry load. Any quote without parent metal thickness measurement and inspection is unreliable;
  • Substituting wear measurement for operating diagnosis: Replacing parts whenever wear looks fast, without checking bed thickness, dam ring height, grinding pressure and airflow — with unstable operation the new parts wear just as fast;
  • Replacing rolls without assessing the table liner: Roll and liner are a matched pair. Mismatched wear changes bed shape and nip angle, causing abnormal wear on the new roll;
  • Unlabeled hardfacing layers: The filler material and layer thickness determine how long it runs. Unlabeled repairs cannot be evaluated on value or traced if they fail.

V. When NOT to Choose Each Option

  • Hardfacing a base at its limit or already cracked: That is not saving money but splitting one shutdown into two — hardfacing first, replacement second, plus two dismantlings;
  • Replacing rolls while the bed is clearly unstable: Without correcting operating parameters the new roll follows the same uneven wear curve, paying the same tuition again;
  • Choosing softer alloy to save money: Vertical mill rolls take continuous high-pressure compression and abrasion; insufficient hardness shortens the cycle, and vertical mill replacement is expensive;
  • Cheap unidentifiable rolls: No certificate, no heat treatment record, no inspection report — parent metal quality is uncontrolled, and no hardfacing can rescue a bad base.
Buyer Type Action
Budget limitedAssess parent metal and operation first; repair if viable, otherwise replace properly rather than gambling on a second attempt
Life focusedEvaluate roll and liner as a set, match alloy to duty, keep a wear curve log
Corporate bulkLock roll specification and alloy by model, require inspection and certificates, annual pricing with stock

FAQ

  • Q: What are the main wear parts of a vertical mill? A: The grinding roll and the table liner. Vertical mills use material bed grinding, where material forms a bed on the rotating table and rolls press down under hydraulic pressure, so wear concentrates on the roll face and table liner.
  • Q: Should a roll be hardfaced or replaced? A: It depends on parent metal condition, not on whether welding is possible. If remaining thickness is above the safe minimum and inspection shows no through cracks, hardfacing works; if the base is at its limit or cracked, replace. Any hardfacing advice that skips base assessment is unreliable.
  • Q: Do vertical mills really save power? A: Yes. Bed compression grinding is more efficient than the single-particle impact of a ball mill, giving 30 to 50 percent energy savings — which is why the cement and slag powder industries have adopted vertical mills so widely.
  • Q: Why do our rolls wear so fast? A: Check operating parameters before blaming material. Unstable bed thickness from incorrect dam ring height, grinding pressure or airflow causes vibration and uneven wear, and new parts wear just as fast. Start with an operating diagnosis.
  • Q: What vertical mill parts does Grand Heavy supply? A: Grand Heavy wear parts covers vertical mill grinding rolls and table liners; LM series mills cover 10 to 200 t/h with the table structure optimized together with Guangdong University of Technology. Parts are matched to duty, ship with a material certificate per batch and can be made to drawing or sample.

VI. Final Verdict

The correct order is: check operating parameters for bed stability first, assess parent metal condition second, and run the true-cost math last — not compare unit prices. Reverse the order and you get either a roll that fails three months after hardfacing or a new roll that wears just as fast.
